Winning with HR

The HR department of a prominent dairy company aimed to achieve several key objectives: (1) notably elevate the HR service level, (2) drive efficiency and cost reductions, (3) establish uniformity in HR services company-wide, and (4) fortify HR strategy and innovation.

Commencing the program, we conducted interviews, held focus groups, and administered a comprehensive company-wide HR survey. These findings formed the basis for defining design principles that underpinned the new organizational model. From this groundwork, we identified nine crucial focus areas termed "must-win-battles," each with specific improvement goals, such as enhancing internal mobility or streamlining expense management.

Our approach to interviews, focus groups, and surveys was structured around four distinct journey types: the candidate, the employee, the team, and the organizational journey. Integrating journey-thinking with overarching program objectives and derived design principles, we crafted the framework for the governance model. This model revolves around three key components:

- The dynamic between the HR Business Partner and the newly introduced HR Consultant.

- The interplay between the (global) Center of Expertise and the (local) specialists.

- The introduction of an experience center, facilitating collaboration among the HR Consultant, specialists, and HR Shared Services.

Further refinement of the organizational structure, work methodologies, and job descriptions was intricately aligned with and guided by this governance model.
